Yet despite regular salary increases and attractive working conditions, many struggle to retain their talent. Why? One factor is often overlooked: employees’ ability to envision how their compensation can evolve within the organization.

Beyond pay: the need to see a future.

According to Heisler (2026)1, most employees want greater transparency about the criteria that determine their compensation and the salary bands for different jobs, which helps them better understand their opportunities for advancement. When employees assess their future within an organization, they consider more than what they earn today. They also want to understand where they will be tomorrow: Can my salary grow? Based on what criteria? Is there a clear path?

These questions are rarely stated explicitly. Yet they have a strong influence on employees’ commitment to the organization.

In psychology, uncertainty is widely recognized as a significant source of stress. At work, this uncertainty may relate to advancement opportunities, job security or changes in compensation. According to Berger and Calabrese (1975)2, when information is lacking, people naturally try to reduce uncertainty by looking for points of reference. In an organization, employees who do not understand how they can advance will seek answers on their own.

When a lack of guideposts shapes perceptions

When it comes to compensation, perceptions are often as important as the amounts paid. When an organization lacks a clear framework or the criteria for advancement remain implicit, employees form their own interpretations: increases seem arbitrary, opportunities for advancement appear limited, decisions seem to rely more on managers’ preferences than on objective criteria, or changing employers begins to look like the only way to improve their compensation.

These perceptions do not necessarily reflect reality. However, they directly influence career decisions.

Why external offers become so attractive

Departures are often attributed to the search for better pay. Yet in many situations, employees are looking not only for higher compensation, but also for a clearer view of their professional future.

When a recruiter presents an opportunity, they are offering more than a salary. They present a work environment, new challenges, development opportunities, recognition of skills and a path for growth. Conversely, uncertainty takes hold when an organization cannot explain how compensation, responsibilities or career paths may evolve over time. The external offer then becomes attractive not only for what it provides today, but also for the clear future it seems to represent.

Employees then compare two prospects: a future in which opportunities for advancement are visible with a new employer, and a future in which the rules for progression remain unclear at their current organization. In this context, the decision to leave often becomes less about salary and more about confidence in the future.

The strategic role of a salary structure

A salary structure is sometimes seen as a simple administrative tool or even as a rigid, restrictive system. Yet its true value extends far beyond salary administration: it is a strategic driver of recognition, equity and talent retention.

When well designed and aligned with the organization’s reality, a salary structure can:

Ensure consistent and predictable salary progression;

Establish clear, objective criteria to support compensation decisions;

Equip managers for conversations with employees about their advancement;

Strengthen perceptions of internal equity and confidence in compensation practices;

Give employees a clearer view of development and advancement opportunities within the organization.

A salary structure therefore does more than determine “how much to pay.” It creates a framework that explains how employees can advance, transforming a one-time salary decision into a genuine path for professional growth.

Transparency creates predictability

Pay transparency involves more than communicating a salary range or salary bands. Above all, it means making decision-making processes understandable and predictable for employees.

Employees do not necessarily want to know how much their colleagues earn. Rather, they want to understand how salary decisions are made, which criteria are considered, and which skills, contributions or responsibilities can influence their own progression.

This clarity strengthens perceptions of equity, builds trust in the organization and gives employees a better ability to envision their career path. In this sense, pay transparency becomes a strategic driver of employee experience and talent retention.

In conclusion

Organizations often seek to retain employees by adjusting their compensation. Although this approach is essential, it is no longer enough. Employees want to know not only how much they earn today, but also how their compensation can evolve tomorrow.

A salary structure provides a framework that creates predictability, supports equity and helps employees envision their future. Compensation then becomes a genuine driver of engagement and retention.

For small and medium-sized enterprises, this issue is particularly strategic. It shifts the discussion from the amount of compensation to the quality of the employer-employee relationship and the trust that underpins it. The real question may not be, “Do we offer competitive salaries?” but rather, “Do our employees understand how their compensation will evolve, or are they simply hoping for a raise each year?”

Source:

Heisler, W.
